Signs you have outgrown spreadsheets
Spreadsheets work for small donor lists and simple grant tracking. They stop working at a threshold that varies by organization but typically arrives when two or more of these conditions are true:
Duplicate records that no one reconciles. The same donor appears three times with different spellings or different email addresses. Gift totals are inaccurate because donations are attributed to different versions of the same person. No one has time to go through the master donor list and merge duplicates because the list has 500+ rows and the task takes a full day.
Version conflicts. Two staff members edit the same spreadsheet file and one person’s changes overwrite the other’s. Or the file lives on a shared drive and only one person can edit at a time, creating a bottleneck. Or worse, multiple copies of the file exist on different computers, each with different data, and no one is certain which copy is current.
No audit trail. When a board member or auditor asks who changed a donor record and when, the answer is unknowable. Spreadsheets do not log edits by default. If a gift amount was entered incorrectly and corrected three months later, there is no record of the correction. For organizations managing restricted grants, this lack of audit trail is a compliance risk.
Reporting takes hours. Preparing a donor summary for the board meeting requires copying data between spreadsheets, calculating totals manually, formatting a presentation, and spot-checking the numbers. A task that should take 15 minutes in a CRM takes 3-4 hours because the data is not structured for reporting.
Grant tracking depends on one person. The grants manager maintains the tracking spreadsheet and knows where everything is. If that person is out sick, on vacation, or leaves the organization, no one else can generate a funder report or check a grant balance. The knowledge is in the person, not the system.
If two or more of these describe your organization, the spreadsheet is costing you more in staff time and risk than a CRM would cost in license fees.
What to migrate: the minimum viable data set
The most common migration mistake is trying to import everything before go-live. Every donor record from the past 15 years, every gift ever logged, every communication note anyone ever typed. This creates a multi-month cleanup project that delays launch indefinitely.
Instead, define the minimum data set required for staff to do their daily work in the CRM on day one:
Active donor records from the past 3 years. This includes contact information, giving history, and any relationship notes. Three years of history is enough to calculate retention rate, identify giving patterns, and segment donors by level. Older records can be imported in a second phase after go-live.
Open pledges with balances and schedules. Any pledge that has an outstanding balance needs to be in the CRM so the development team can track payments and send reminders. Completed pledges from prior years are historical data that can wait.
Active grants with balances and reporting deadlines. Every grant that has a current balance or an upcoming reporting deadline must be in the system. Grant records need: funder name, award amount, current balance, approved budget categories, and reporting schedule. Closed grants are historical data for the second phase.
Current board member and key contact records. Board members, major donors with active relationships, and foundation program officers who have open grants with your organization.
Communication logs for major donors. If your development director has notes on conversations with major donors, those notes should migrate. General donor communication history is less critical for day-one operations.
This minimum set is typically 30-50% of the total data in your spreadsheets. Importing it is faster, the cleanup is manageable, and your staff can start using the CRM within days rather than weeks.
Data cleanup before import
CRM migration surfaces every data quality problem your spreadsheets have accumulated over the years. Cleaning the data before import is faster and more effective than cleaning it after.
Deduplication. Export your donor list to a single spreadsheet if it is not already consolidated. Sort by last name or email address and identify duplicates. Merge duplicates by keeping the most complete record and adding any unique information from the duplicates. For a list of 500-1,000 records, this takes 4-8 hours depending on the duplication rate.
Format standardization. CRM import templates have specific field requirements. Names need to be split into first name and last name (not a single “Donor Name” column). Addresses need consistent formatting. Phone numbers need a standard format. Gift amounts need to be numeric, not formatted as currency strings. Review the CRM’s import template and restructure your spreadsheet columns to match.
Field mapping. Match each column in your spreadsheet to the corresponding field in the CRM. Common mappings: “Donor Name” splits to “First Name” and “Last Name.” “Gift Amount” maps to the CRM’s gift entry field. “Grant Name” maps to the CRM’s grant or fund record. Document the mapping so anyone can verify which spreadsheet column went to which CRM field.
Gap filling. Identify records with missing critical data: donors without email addresses, gifts without dates, grants without funder contacts. Decide which gaps to fill before import (email addresses for active major donors are worth researching) and which to accept (missing phone numbers for general donors are not worth a research project).
The cleanup phase is the single largest time investment in the migration. Budget 20-40 hours of staff time for a mid-sized organization. This is a one-time cost that prevents ongoing data quality problems in the CRM.
The import process
Most purpose-built nonprofit CRMs provide import templates — spreadsheet files with pre-formatted column headers that match the CRM’s data structure. Download the template, paste your cleaned data into the matching columns, and upload.
Import in stages rather than all at once:
Stage 1: Donor contact records. Import the contact records first without gift history. Verify that the records imported correctly — check a sample of 20-30 records to confirm names, addresses, and email addresses are in the right fields.
Stage 2: Gift history. Import gift records linked to the donor records from stage 1. The CRM should match gifts to donors based on a shared identifier (usually email address or an import ID). Verify totals: add up the gift amounts in the import file and compare to the totals the CRM shows after import.
Stage 3: Grant records. Import grant and fund records with balances, budgets, and reporting schedules. Verify each active grant’s balance matches your records.
Stage 4: Communication logs and notes. Import any relationship notes, meeting logs, or communication history that the development team needs for daily work.
Staging the import makes errors easier to catch. If the gift import total does not match your spreadsheet total, you can identify the discrepancy in the gift data without troubleshooting the entire import at once.
The parallel operation period
Run both the spreadsheets and the CRM simultaneously for exactly two weeks. During this period, every data entry (new gifts, updated records, grant transactions) is done in both systems. This serves two purposes: staff learn the CRM with a safety net, and you can verify that the CRM produces the same outputs as the spreadsheets.
Two weeks is enough. Here is why extending it fails:
At three weeks, staff start treating the spreadsheet as the primary system and the CRM as the backup. Data entry in the CRM becomes an afterthought that gets skipped when the day is busy.
At four weeks, the CRM has data gaps from the entries that were done in the spreadsheet but not duplicated in the CRM. Now the CRM looks incomplete and unreliable compared to the spreadsheet, which reinforces the staff preference for spreadsheets.
At six weeks, the CRM contains patchy data that no one trusts, and the migration has functionally failed even though the software is technically installed.
Set the parallel period end date before you start. Communicate it to all staff. On the cutoff date, archive the spreadsheets.
Archiving the spreadsheets
The formal archive step signals that the CRM is the system of record. Move the spreadsheet files to an archive folder with a date label (“Donor-Records-Archive-2026-04-15”). Remove them from the shared drive’s active folders. Set the archive folder to read-only if your file system supports it.
Leaving old spreadsheets accessible in the active shared drive creates the temptation to update them. Staff who are not confident in the CRM will default to the familiar tool. A formal archive removes this fallback.
The archived spreadsheets are still available if someone needs to look up historical data that was not imported. They are not available for ongoing data entry.
Ownership and accountability
Spreadsheets have implicit ownership — the person who created the file tends to be the person who maintains it. CRMs require explicit ownership because multiple people access the same records.
Before go-live, define: who enters new donor records, who records gifts, who updates grant balances after expenditures, who generates funder reports, and who is responsible for data quality (checking for duplicates, updating outdated contact information).
Write this down. Share it with every CRM user. Post it near the workstations where data entry happens. Ambiguous ownership is the second most common cause of CRM adoption failure (after the parallel period trap). When no one is explicitly responsible for a record type, records get duplicated, left incomplete, or entered inconsistently.
The 90-day adoption review
Ninety days after go-live, review CRM adoption with your development team. Check three things:
Is all new data going into the CRM? Look for signs that someone is still maintaining a side spreadsheet. If new gifts or donor records are appearing in spreadsheets that should have been archived, address the root cause — usually a workflow the CRM does not support or unclear ownership of a record type.
Can the development director generate a board-ready donor summary directly from the CRM? If board reports still require exporting data and reformatting in a spreadsheet, the CRM is not delivering on one of its core functions. Either the reporting feature needs configuration or the platform does not support the report format your board expects.
Are grant records current? Check active grant balances against your accounting records. If grant data in the CRM has drifted from actual balances, someone is not updating grant records after expenditures. This is an ownership issue, not a software issue.
If adoption is incomplete at 90 days, the problem is usually one of three things: the CRM cannot do something staff need to do (a platform limitation that should be reported to the vendor), no one owns a specific record type (an organizational issue that needs a decision), or the old spreadsheets are still accessible (an archival issue that needs a more definitive cutoff).
Fix the root cause. Do not let a failed adoption become permanent.
Timeline expectations
For a mid-sized nonprofit with 500-2,000 donor records and 3-10 active grants:
- Week 1-2: Data audit, cleanup, and deduplication
- Week 2-3: CRM setup, configuration, and staged import
- Week 3-5: Two-week parallel operation with both systems
- Week 5: Spreadsheet archive and CRM go-live as sole system of record
- Week 5-8: Staff adjustment period with quick-reference guides and vendor support

The migration itself is not the hard part. Committing to the new system — archiving the spreadsheets, assigning clear ownership, and holding firm on the cutoff date — is what separates successful migrations from the ones that end with an unused CRM and a development team still working in the same spreadsheets they started with.
